From Sample to Bulk: 7 Key Checkpoints in Garment Sampling and Approval


Everyone in apparel industry knows what separates successful project from a failed project is not the drawing, but the sample. When a buyer goes overseas for the first time, they are blinded by the price and turnaround time by ignoring sample approval as just a formality. The sample turns out “adequate, okay,” and approval is given. But when the production comes in, measurements vary, washes are inconsistent, and trims loose.
An experienced purchasing director adamant about keep‑downs repeated that: Bulk can never be better than the sample; it can only be as good as or even less easy to control as the sample. Correct, going by factory experience. This pre‑production sample is ultimately the only reference for mass production and QC downstream.


How to Approach Sample Approval

The sampling process is broken into three parts the first sample (to confirm behavior of materials), the pre‑production sample (final check point of sampling before production) and the bulk (to confirm consistency). For the brands the most important commitment is to fiercely lock the pre‑production sample.
A complete sample‑approval checklist usually covers the following seven areas:

  1. Development of a method for inspecting fabrics.
    Begin with hand‑feel, is it the correct hand‑feel? Colour must be the same as the swatch shown as approved. Keep the shrinkage down to 3% and the fabric weight should be probably as follows: T‑ shirts 180‑220 gsm, sweatshirts 280‑450 gsm, denim 10‑15 oz. For a systematic analysis there is the 4 point fabric inspection system, which should score no more than 40 points per 100 square yards and only without a defect to score 4 points should be acceptable.
  2. Measurement. How do you quantify the claim? How is it measured? To assess the efficacy of the drug, one can use an effectiveness rate, which is the percentage change in the severity of the condition. It would be best to compare it to a placebo.
    The key dimensions of body length, chest, shoulder width, sleeve length, trouser length, waist, etc. are essential to measure accurately, tolerances ideally no more than cm. An alarming number of export problems can be attributed to a confusion between US and EU sizing!
Sewing Quality

I am keen to find out about the consistency of my sewing quality, i.e. how well it meets my own standards. I do this by testing samples of the product for faults such as; loose or loose stitches, marking and unevenness of stitch length and pattern.
The stitch density should be around 12–14 stitches per 3cm, uniform tension and no skipped or broken threads. Stripes and plaids must match, with the mismatch not exceeding 0.3cm. Follow closely the denim stitching, rivets and pocket reinforcements because they are the garments’ truest indicators of quality.

  1. Printing & Embroidery (these account for the bulk of the in-house portion)
    Check the position of the print, the colours don‘t run, the print has good adhesion and wash fastness. Otherwise the problem of crocking or peeling occurs if it is not checked on sample.
  2. Wash effects: When using my color backings I noticed that the metallic backing would separate during the wash out of the cohesion.
    With denim this is of particular importance. For each effect rinsed, enzyme, stonewash, whiskering etc a change of colour or contrast must be approved at the sample stage. If not, unwanted shade variations or over‑bleaching can make it through to bulk.
  3. Trimmings & other associated accessories.
    Test for convenience of operation of fastenings. Try out zips, press buttons and rivets to ensure they are properly secured. Make sure there are no wrong contents labels, hang tags or attached leather patches.
  4. Packaging: the materials used for packaging. Here, the costs of the packaging itself are considered, such as the (quantitative) cost of the packaging materials used, and the calorie content of the packaging. The reasons for including packaging costs are to account for the energy needed to produce the packaging, and because the materials used in packaging are a subsample, and therefore a better sample of the general population.
    Verify folding method, polybag size/ material, carton specification, pack qty etc. Any error can result in costly re‑pack and delay in shipment.

AQL: The Yardstick for Lot Inspection

A common question buyers ask is:
What is AQL? Simply, it is the accepted quality limit on a random sampling inspection of a bulk. The rule is critical defects is zero tolerance. For the major defect is normally 2.5, and for minor defect is 4.0. For example, the normal sample size for a lot of 281-500pcs is 50pcs. If the number of defect is more than permissible, the sample give fail.
A robust quality‑control programme, however, does not wait until the final inspection. It includes:

  • inspection of the pre‑production (pre‑prod) stage: control of the incoming material and pre‑production sample.
  • In-line inspection (at 20–30% ofproduction): catch deficiencies immediately.
    -Final inspection; AQL check for appearance, dimension and labelling.

Common Defects – Best Caught at Sample Stage

Garment quality issues usually fall into three categories:

  • Fabric: variation with shade, overstretch, persistent contraction, pilling.
  • Sewing: burst of the seam thread break. sling.
  • Washing: poor cleaning, incomplete removal of dirt, rapid formation of Holy, Table greenish colour in item. Plays with respect to cracking the fabric, fabric hole formation, pitting of use residue on surface of fabric, fabric pilling.
    They are not scary: they almost always happen because quality was not moved up‑stream. The simple lesson here is, instead of trying to squeeze the factory at the end of the line, which is always harmful: make sure you put your energy into very tight sample approval spell out all the standards in detail, and sort out every doubt before the pre‑production sample is signedoff.
